Paper 006 · Chapter Six
The framework so far has been diagnosis. This paper is treatment.
Paper 001 explained why organisations forget. Paper 002 defined the capability that cures it. Paper 003 located where any organisation stands. Paper 004 specified what memory requires. Paper 005 supplied the evidence that the pattern is real. What remains is the practitioner's question, how do you actually move?, and this paper answers it with a method: six movements, in sequence, governed by the Laws, that take an organisation from knowing its age to compounding its intelligence. It also catalogues the anti-patterns: the ways organisations are currently spending the decade's budget on not crossing.
1 · What "AI-Native" Means
The term needs rescuing before it can be used. In current usage, "AI-native" means an organisation that has AI everywhere, which is a procurement description, not a capability. The framework defines it structurally:
Canonical definition · Version 1.0
The contrast is with the AI-adopting organisation, which bolts intelligence onto structures designed for its absence, and therefore experiences AI as a portfolio of tools, each helping an individual, none changing what the organisation collectively knows. The distinction is Law V worn as architecture: adoption improves individuals; nativity improves the institution. An AI-adopting organisation can show you its licences. An AI-native organisation can show you this morning's loop.
2 · The Transformation Sequence
Six movements, in order. Each produces the asset the next requires, the same sequential logic as the Ages, because the method is the maturity model read as instructions.
3 · Choosing the First Loops
The first loops decide the programme's reputation, so they are chosen, not volunteered. Five criteria, all required:
The pattern of a good first loop is always the same: it removes friction a named person already feels, on a decision they already make, with a result they can already measure. Its purpose is not to impress the board; it is to make one experienced practitioner say, unprompted, that Tuesday went better, because that sentence, repeated, is how the crossing is actually funded.
4 · The Operating Model
The method runs on a small, permanent governance spine. A steering group, leadership, the memory steward, the delivery lead, and rotating business owners, owns the profile, sequences the climbs, and holds every loop to the Laws. Each loop has one business owner (never a committee, never IT alone). Delivery runs on two tracks that must not merge: the delivery track ships loops on the chronology, and the learning track documents what shipped, decision records, revised patterns, the growing internal canon, so the organisation's transformation becomes part of its memory. An organisation that transforms without recording why has merely scheduled its next amnesia.
Four design principles govern every build, inherited from the field and now doctrine: it is a business project, not an IT project (the Age Three-and-a-half lesson); the organisation owns its memory and its patterns, vendors are welcome, vendor-owned memory is not; nothing static, every loop ships as a version and iterates; and one version of the truth, no loop reasons over a private copy of reality.
5 · The Anti-Patterns
Most of the decade's AI budget is currently being spent on six recognisable ways of not crossing. The framework names them so they can be declined in meetings:
6 · What AI-Native Feels Like
Method papers end with milestones; this one ends with texture, because the destination is a lived condition, not a completion certificate. In an AI-native organisation, mornings begin with raised priorities rather than opened dashboards. Meetings end and become memory, the decision, the reasoning, the dissent, without anyone writing minutes. A new starter asks the organisation questions a ten-year veteran used to be needed for, and gets cited answers. The long-tenured are not threatened but multiplied: their pattern-sense, captured and looped, arms colleagues they will never meet. Leaving cards return to being about the person, because the knowledge stays. And once a week, somewhere, the organisation mentions something true that nobody had thought to look for, which is the crossing, experienced from inside.
